Identity in the Machine: Why Autonomous AI is Forcing a Reckoning in Enterprise IAM

Autonomous AI is moving rapidly from pilot programs into the core of enterprise operations, introducing a new class of identity and access challenges. AI-driven agents now touch applications, data platforms and development environments in ways that traditional IAM models never anticipated. Research commissioned by Aembit and unveiled at the RSA Conference shows adoption is scaling fast: Most organizations deploy AI agents for task automation, with many extending their use to research, development assistance and security operations, often without matching governance frameworks.
The Identity Gray Zone
Enterprises are confronting a structural IAM problem: AI agents often operate without clearly defined identities. Many exist in a gray zone, borrowing credentials, inheriting permissions, and interacting with critical systems without the explicit controls applied to human or managed workloads.
“This disconnect reflects the fact that many organizations base their confidence on securing data they are aware of, rather than having full visibility into unstructured environments,” says Hillary Baron, Assistant VP of Research for Cloud at the Security Alliance. While known data sets may be well-managed, unstructured data, where AI activity is increasingly concentrated, remains largely opaque.
Krishna Ksheerabdhi, VP Product Marketing at Thales Data Security, adds that organizations often overestimate their security maturity by relying on tools such as DLP, DAM, IAM or encryption without validating whether these technologies provide continuous visibility or accurate risk assessments. “Risk can only be validated through continuous data discovery, exposure scoring, and evidence-based measurements rather than assumptions,” he says.
Ambiguous Identity and Expanding Risk
The research finds AI agents are rarely treated as first-class identity citizens. Many operate under shared service accounts or even human credentials. This leads to over-privileging, expanding the attack surface, and complicating auditability and policy enforcement. Over two-thirds of organizations report difficulty distinguishing human from AI activity: an operational blind spot that can weaken compliance and forensic efforts.
Baron notes that tool sprawl compounds the problem. Security ecosystems built incrementally, adding solutions to patch gaps, create fragmented visibility. Over half of organizations cite lack of visibility as the top challenge in scaling unstructured data security. “Whether the fix is consolidation or better interoperability, the goal must be consistent, end-to-end visibility, which is hard to achieve when tools and ownership are fragmented,” she says.
Ksheerabdhi emphasizes aligning tools and platforms with frameworks like the CSA Cloud Control Matrix and the NIST Cybersecurity Framework. Mature enterprises blend consolidation, interoperability, and modern data-centric architectures to reduce complexity and strengthen security outcomes.
Fragmented Ownership and Inconsistent Controls
If identity ambiguity is the technical challenge, fragmented ownership is the organizational one. Responsibility for managing AI identity and access is dispersed across security, development and IT teams, with minimal involvement from dedicated IAM functions. This leads to inconsistent enforcement, slow response to threats and gaps in governance.
While many organizations express moderate confidence in managing AI access, underlying practices tell a different story. Credential rotation is inconsistent, real-time revocation capabilities are uneven, and only a fraction reports consistently enforced access controls. Governance often relies on reactive safeguards, human approvals and policy restrictions, rather than robust identity-centric controls designed for autonomous actors.
“Data governance programs remain immature, particularly for unstructured content,” Ksheerabdhi explains. “Manual classification and incident detection cannot scale to AI-driven environments. Automated classification and real-time policy enforcement are now essential.”
How AI Agents Inherit Excessive Privileges
AI agents often gain permissions indirectly through automation scripts, shared service accounts or delegated human access, mechanisms originally designed for convenience, not autonomous decision-making. The result is predictable: AI agents accumulate privileges without clear boundaries.
When tied to human credentials, AI agents inherit all associated privileges, accessing systems and data far beyond their functional requirements. Shared accounts create similar overreach, exposing critical assets unnecessarily.
Organizations must treat AI as both a potential attack vector and a security enabler, embedding it into a unified, risk-aligned governance model. That includes clear accountability, least-privilege access, continuous monitoring, and dynamic policies controlling AI interaction with data, systems and critical decision-making.
“This is similar to early cloud adoption: New capabilities expand the attack surface, but proper governance enables scalable, effective security,” Baron says. “Addressing AI requires treating data and AI together, understanding what data is used, how it is accessed and where controls are applied. Without alignment, AI can amplify existing gaps rather than reduce them.”
The Case for Identity Separation
Clear identity separation between humans and AI agents is no longer optional. Distinct AI identities enable granular, role-based access aligned with specific tasks, create clean audit trails and support uniform governance.
Equally important, identity separation allows real-time monitoring. Security teams can continuously observe agent behavior, detect anomalies, and intervene by revoking access, terminating sessions or isolating compromised processes before damage occurs. In an environment where AI is increasingly autonomous, this level of control is essential.
Continuous Visibility as the Control Plane
If identity provides the foundation, continuous visibility forms the control plane. AI systems operate at machine speed, making rapid decisions without human oversight. Delayed detection is effectively no detection.
Real-time monitoring allows organizations to:
- Detect anomalous or unauthorized AI behavior as it occurs
- Ensure access policies are applied consistently
- Revoke privileges or terminate sessions promptly
- Maintain audit trails for compliance and forensics
Without such visibility, enterprises are effectively outsourcing operational control to systems they cannot fully observe, a posture incompatible with today’s threat landscape.
Confidence vs. Capability
The research highlights a familiar disconnect: Many organizations feel confident in their AI security posture, but underlying metrics tell a different story. Credential management is fragmented, policy enforcement is patchy, and agent-to-system authentication often lacks standardization.
At the same time, concerns are rising. Respondents note frequent over-privileged agents, risk of prompt manipulation, unauthorized access pathways and difficulty managing secrets. The pattern is clear: Adoption is outpacing governance maturity.
Toward Dynamic Identity Models
The path forward is beginning to take shape. Enterprises are prioritizing real-time visibility, explicit identity separation, short-lived task-specific credentials and standardized authentication. This shift moves away from static, perimeter-based controls toward dynamic, identity-centric security.
Access is no longer broad and persistent; it is narrow, contextual, task-specific, and continuously validated — an approach required to safely scale AI at enterprise speed.
Redefining IAM for the Autonomous Enterprise
AI agents as operational actors demand a fundamental rethink of Identity and Access Management. Once human-centric, IAM must now account for a growing population of non-human identities, each with unique behaviors, risks and access needs.
The Cloud Security Alliance findings make one thing clear: Current IAM practices are inadequate. Closing the gap requires identity-first architectures, eliminating shared credentials, enforcing least-privilege access, enabling real-time monitoring and establishing clear governance ownership. Anything less invites inefficiency and systemic risk.
“Organizations must re-architect data security programs to unify policy orchestration, automate continuous controls, and adopt event-driven remediation with contextual understanding of converged identity and data signals,” Ksheerabdhi concludes. “Life cycle-driven governance, powered by AI-driven classification, automated labeling and auto-remediation, is essential to operate securely at modern speed and scale.”
